How to Choose a Shopify CRO Agency: 12 Questions, Pricing Models and Red Flags

Two people shaking hands after a meeting

CRO is unusually easy to sell badly. The work is partly invisible, results take time, and the vocabulary sounds authoritative regardless of whether anything rigorous is happening underneath. Here is how to tell the difference.

Do You Need an Agency Yet?

Ask what you would do with the output. An agency earns its fee when you have enough traffic to learn from, enough margin for the work to pay back, and the capacity to ship what they recommend. If any of those is missing, the alternatives are better value:

  • An automated audit — lowest cost, broad issue list, no customer context
  • A freelancer — good for a specific fix, limited breadth
  • In-house — best context, hardest to staff

What a Good Shopify CRO Agency Delivers

Research, prioritised hypotheses, design, development, QA and analysis. An agency that stops at recommendations leaves the hardest part with you. One that starts at design is redecorating, not optimising.

Pricing Models

One-off auditGetting a diagnosisThoroughness; no delivery incentive

No model is correct in isolation. What matters is whether it rewards the behaviour you want.

12 Questions to Ask Before Signing

  1. How will you decide what to work on first?
  2. What research do you run before proposing changes?
  3. Who writes the hypotheses, and can I see an example?
  4. Do you implement, or hand over specifications?
  5. How do you QA changes across devices and browsers?
  6. What is your minimum traffic for a test to be worth running?
  7. How do you decide when to stop a test?
  8. Will I get access to the raw experiment data?
  9. How do you handle a test that loses?
  10. What happens to the work if we stop working together?
  11. Who specifically will work on my account?
  12. Can I speak to a client where results were mixed?

Question 12 is the most revealing. Every agency has had a programme that underperformed; the ones worth hiring will talk about it.

Red Flags

  • Guaranteed lifts. Nobody can promise a specific percentage before seeing your data.
  • Redesign first. A proposal that leads with a new look has skipped diagnosis.
  • No QA process. Untested variants break checkouts.
  • Testing on thin traffic. Proposing experiments your traffic cannot support means results will be noise presented as insight.
  • No access to raw results. If you only ever see a summary slide, you cannot verify anything.
  • Every case study a win. Real programmes have losing tests.

How to Read a Case Study Critically

Look for the baseline, the absolute numbers rather than only percentages, the time period, and whether the change was isolated from everything else happening that month. "Increased conversions by 40%" with no baseline, no duration and no method is a sentence, not evidence.

A Low-Risk Start

Run an automated audit first so you have an independent view. Then commission a paid audit, then two or three tests. By the end you will know how the agency thinks, how they handle a losing result, and whether their recommendations survive contact with your store — for a fraction of an annual retainer.

Frequently Asked Questions

How much does Shopify CRO cost?

From a few hundred for an audit to substantial monthly retainers. Judge the deliverable, not the number.

How long before results?

Quick fixes within weeks; a measurable programme effect over a quarter or more.

Retainer or project?

Project first. Move to a retainer once you have seen the work.

Can a small store benefit?

From the discipline, yes. From continuous testing, usually not until traffic grows.

What should a CRO report include?

Hypothesis, method, sample size, result with confidence, segment breakdown, and a recommendation — including when the recommendation is to revert.
